Sales onboarding plan template

Most sales onboarding front-loads two weeks of product slides and then drops reps into live deals with no checkpoints. Reps forget most of what they hear in week one, and nobody finds out who is behind until the first quarter is missed. This template spreads learning across the ramp, gates live selling on certifications, and sets checkpoints that catch a struggling hire in month two instead of month five.

How to use it

  1. 1

    Fix the access checklist first

Day one should end with CRM, email, calendar, dialer, call recording, and content access working. Every day lost to access requests is a day of ramp.

  2. 2

    Gate live selling on certification

A rep does not run a solo discovery call until they pass the discovery certification. Gates feel slow, but they stop new reps burning your best inbound leads.

  3. 3

    Mix formats every week

No week should be all content. Pair each learning block with something the rep does: a roleplay, a shadow, a live call with feedback. Knowledge that is used within a few days tends to stick.

  4. 4

Set checkpoints from your own ramp history

Pull what reps who ramped successfully had achieved at week 4, 8, and 12: calls run, pipeline created, first deal. Use those as the checkpoints. If you have no history yet, set them from the ramp schedule and revise after the first cohort.

  5. 5

Review the program after every cohort

Ask each cohort what they needed and did not get. Compare their checkpoint results to the previous cohort. Change one or two things at a time so you can tell what helped.

Frequently asked questions

How long should sales onboarding take?

Structured onboarding usually runs through the first 60 to 90 days, but ramp to full productivity takes longer and depends on your sales cycle. As a rule of thumb, ramp is often about as long as one to two sales cycles; replace that with the actual time your successful reps took.

What should be in a sales onboarding plan?

A week-by-week program with owners and formats, certifications that gate live selling, ramp checkpoints with leading indicators, and a day-one access checklist. Content alone is not a plan.

What is the difference between onboarding and a 30-60-90 day plan?

Onboarding is the program the company runs for every new hire in a role. A 30-60-90 day plan is the individual rep's plan inside it, with their territory, their milestones, and their reviews.

How do you measure sales onboarding effectiveness?

Compare cohorts on time to first deal, pipeline created by week 8 and 12, certification pass rates, and ramped quota attainment in months 3 to 6. Change a small number of program elements per cohort so differences can be traced.
