How to use it

    Map your actual flow before you add controls

    Walk one real closed-won deal from quote to cash collected and write down every system and person it touched. Most teams find a spreadsheet or email handoff nobody knew about, and that is usually where the leak is.

    Put controls at handoffs, not inside steps

    Errors happen when data moves: from quote to contract, from contract to billing setup, from billing to invoice. Place one check at each handoff with a named owner.

    Reconcile booked to billed every month

    Compare what was booked on each closed-won deal to what was invoiced. Any variance you cannot explain is leakage. Start with the last quarter's deals; you will likely find some.

    Fix root causes in the system

    When the reconciliation finds a leak, log the cause and fix it upstream (a required field, a CPQ rule, a billing template). Correcting the invoice without fixing the cause guarantees the same leak next month.

The full flow from creating a quote through contract signature, order booking, billing setup, invoicing, and collecting payment. It spans sales, deal desk, legal, finance, and billing, which is why errors tend to happen at the handoffs.

Where does revenue leak in quote to cash?

Mostly at handoffs: quotes that do not match the contract, contracts that do not match what was booked, and bookings that are set up wrong in billing (missing lines, wrong start dates, missed ramps or uplifts).

How do you measure revenue leakage?

Reconcile booked amounts to invoiced amounts deal by deal. Leakage rate is total unexplained variance divided by total booked. Log the root cause of each variance so the fix happens upstream.

Who owns the quote to cash process?

No single team owns all of it, so each control point needs a named owner. RevOps or the deal desk typically owns the process map, with billing operations and finance owning the billing and collection controls.
