How to use it

    Start from bookings, not leads

    Enter the new bookings target and your average deal size for new business. Every other number is derived from these two and your conversion rates.

    Use cohort conversion rates

    Measure each conversion by following a cohort forward (of MQLs created in Q1, how many became meetings), not by dividing this quarter's meetings by this quarter's MQLs. Period ratios mix cohorts and mislead when volume changes.

    Split by channel before summing

    Inbound and outbound have different deal sizes and win rates. Back-solve each separately, then add the results. The totals will differ from a blended funnel, and the channel view is the one to plan against.

    Shift targets earlier by the stage lag

    Opportunities needed for Q4 bookings must be created a sales cycle before Q4 ends. Use the timing section to set when each stage target is due, not just how big it is.

Frequently asked questions

How do you calculate a sales funnel backward from revenue?

Divide the bookings target by average deal size to get deals, then divide by each conversion rate in turn. With 3,000,000 at 30,000 per deal and a 25% win rate, you need 100 deals and 400 opportunities.

What conversion rates do I need for a funnel calculator?

Lead to MQL, MQL to meeting, meeting to opportunity, and opportunity to closed won (win rate), measured on cohorts from your own history and split by channel.

Why calculate the funnel by channel?

Channels differ in deal size, win rate, and conversion. A blended funnel sets one target for everyone, which overstates what low-converting channels will produce and hides the true volume they need.

How many leads do I need to hit my sales target?

Required leads = Deals needed / (Win rate x Meeting-to-opportunity rate x MQL-to-meeting rate x Lead-to-MQL rate). In the example, 100 / (0.25 x 0.50 x 0.20 x 0.25) = 16,000 leads.
