Sales quota calculator
Quota is usually set by dividing the company number by the number of reps and adding a cushion. That ignores the fact that territories are not equal, so the same quota is easy in one patch and impossible in another. This calculator blends the top-down target with bottom-up territory potential and checks the result against OTE, so every quota is defensible to the rep who has to carry it.

How to use it

Set over-assignment explicitly
Assigned quota should exceed the company target so that the plan survives misses. Write the over-assignment percentage down and get finance to agree to it. Hidden cushions at every layer compound into quotas nobody can hit.

Allocate on a blend, not pure potential
Pure potential weighting punishes the rep with the best patch. Pure flat quota ignores the patch entirely. A 50/50 blend is a reasonable starting point; move the weighting toward potential as your potential estimates get more trustworthy.

Check quota against potential
Quota as a percent of territory potential tells you how much share the rep has to win. If one rep needs to capture far more of their potential than their peers, the quota is off or the potential estimate is.

Check quota against OTE
Divide quota by OTE for each rep. Use your own historical ratio where a healthy share of reps hit plan; treat any rule of thumb as a placeholder. Outliers here usually mean the comp plan and the quota were set by different people.

Publish quota with the math
Send each rep their territory potential, the allocation method, and the resulting quota. Reps argue far less about a number when they can see how it was built.

It depends on segment, deal size, and sales cycle. The most reliable reference is your own ratio from a year when a healthy share of reps hit plan. Any published rule of thumb should be treated as a starting placeholder.
Should every rep in a role have the same quota?
Only if territories have equal potential, which is rare. Equal quotas on unequal territories reward the rep with the best patch and push good reps in weak patches out of the company.
