How to use it

    Write the decision before the pilot

    State the decision the pilot informs (buy for 60 reps, buy for SDRs only, do not buy) and the threshold for each. If the committee cannot agree the threshold now, it will not agree on the result later.

    Pick a matched control group

    Choose pilot and control reps with similar segment, tenure, and recent performance. Without a control group, a good month for the whole team looks like a tool effect.

    Fix the length and do not extend it

    Four to six weeks of full use is a reasonable rule of thumb for activity-based metrics (replace with your own sales cycle for outcome metrics). Extending a pilot because results are unclear usually means the criteria were not specific enough.

    Agree pricing before day one

    Get the post-pilot price, edition, and start date in writing before the pilot starts. Negotiating after the team is already using the tool removes most of your options.
