Sales QBR template
Most sales QBRs are forty slides of what happened, presented in the order the data was pulled, followed by a next-quarter plan that repeats last quarter's plan. The diagnosis step, which is the only part that changes anything, gets squeezed into the last ten minutes. This template gives the lookback one page, spends most of the time on why the gaps happened, and ends with a short list of owned commitments.

How to use it
- 1
Keep the lookback to one page
Target, actual, and variance for five or six metrics. Everyone has seen the numbers already; the QBR is not where they learn them. If the lookback takes more than ten minutes, cut it.
- 2
Diagnose each miss with a cause you can test
'The market was slow' is not a cause. 'Nine of nineteen reviewed losses were no-decision, up from four last quarter, and seven of those had no economic buyer contact' is a cause, and it points to a fix.
- 3
Commit to three changes, not ten
Each commitment needs an owner, a date, and the metric it is meant to move. A list of ten initiatives gets partial effort on all of them and no way to tell which one worked.
- 4
Open next quarter's QBR with these commitments
Start the next QBR by reviewing whether each commitment happened and whether its metric moved. That single habit makes the QBR a management tool instead of a reporting ritual.
Frequently asked questions
What should be included in a sales QBR?
A one-page results scorecard against target, a diagnosis of each miss backed by data such as lost-deal analysis, a review of last quarter's commitments, and no more than three owned commitments for next quarter.
How long should a sales QBR be?
Around 60 to 90 minutes per team, with most of the time on diagnosis and commitments rather than the lookback. Keep the deck under 15 slides and put detail in an appendix.
What is the difference between an internal sales QBR and a customer QBR?
An internal sales QBR reviews a sales team's results and plan. A customer QBR (or business review) is held with a customer to review value delivered and plan the next period. This template is for the internal sales QBR.
Who should present in a sales QBR?
Frontline managers present their own team's results and diagnosis, with RevOps providing the data and the sales leader chairing. Managers who present their own numbers own the explanation.
